Amazon’s cloud business is accelerating, but the infrastructure bill is growing too. A $42.4 billion annual free cash flow outflow puts the cost of its AI ambitions firmly in focus.

Amazon’s cloud business is growing at its fastest pace in nearly five years. Funding that expansion is consuming an enormous amount of cash.

The company reported third-quarter AWS revenue of $46 billion, up 39% from a year earlier. Total sales climbed 12% to $201.9 billion, while operating income reached $28.1 billion.

Yet free cash flow swung from a $14.8 billion inflow to a $42.4 billion outflow over the 12 months ended September 30. Amazon attributed the deterioration primarily to increased investment in artificial intelligence infrastructure.

That distinction matters. Amazon is generating substantial cash through its operations, but spending on equipment and infrastructure is absorbing even more.

Management remains confident that demand will support the investment. CEO Andy Jassy projected AWS revenue growth above 40% in both 2027 and 2028. Amazon also maintained its expectation for approximately $220 billion in cash capital expenditure this year. Those figures represent management’s outlook, rather than guaranteed results.

For shareholders, the tension is becoming sharper. Building capacity now could help Amazon capture years of cloud demand. It also commits cash before the full return on that investment becomes clear.

Fast growth strengthens the case for expansion. It does not remove the need to demonstrate that expansion can eventually produce stronger cash returns.

Investor Take: AWS growth gives Amazon a powerful argument for continued investment. The next test is whether revenue and operating cash generation can catch up with infrastructure spending. Watch the direction of free cash flow alongside cloud growth when judging the strength of the AI strategy.
